I run procurement for a cold-chain distributor. For six years, I've managed a facilities, refrigeration, and HVAC budget that sits near $180,000 a year, and I've logged every service invoice, PM visit, and emergency callout in one cost tracker. This isn't a theory piece; it's what the invoices taught me.
Preventive maintenance is not an optional overhead cost. It's the cheapest compressor part we've ever bought. I know that sounds like a slogan. It isn't. It's arithmetic.
Every emergency repair I've approved has two costs: the cost on the invoice and the cost of not having planned for it.
My first instinct was wrong
When I started this job, I looked at the PM schedule and saw money leaving the budget with nothing broken. I honestly thought PM contracts were for facility managers who liked paper. The equipment was running. Why pay someone to stare at it?
Then one summer, a condensing unit on a freezer line started tripping on high pressure. The first service vendor quoted a compressor replacement: roughly $2,560 for a new Embraco freezer compressor plus labor. I didn't like it, but I didn't know enough to challenge it. My maintenance supervisor asked for a second diagnostic before we approved the capital. Good call.
The second tech found an intermittent condenser fan motor and a coil that looked like gray felt. Air was barely moving through the coil. He replaced the fan motor, cleaned the coil, and then checked pressures and refrigerant charge. The bill came to $530. The compressor never needed replacing, and that Embraco condensing unit ran through the rest of the season.
That was the moment my mental model changed. I still believe some compressor failures are unavoidable. But I am no longer willing to call a dirty coil and a weak fan an unavoidable compressor failure.
Argument 1: Airflow failures are budget failures
When I sort my cost tracker by root cause, airflow is the theme. Out of 28 emergency calls across cold storage and office cooling, 19 involved air not moving across a heat exchanger. That's 68%. Some causes: dirty condenser coil, failed fan, stacked pallets blocking airflow, bent coil fins, and one AC condenser on the office roof that had collected enough cottonwood fluff to insulate half the coil.
The compressor pumps refrigerant, but it can't reject heat if the condenser coil is covered. High-side pressure climbs. Amps climb. Internal temperatures climb. Eventually something stops working and the invoice says compressor failed. That's technically true, but it leaves out the real root cause: poor heat rejection.
According to the U.S. Department of Energy, cleaning or replacing a dirty air filter on an air conditioner can cut energy use by 5% to 15%. That number is for filters. Condenser coil dirt is at least as expensive. The compressor doesn't send an invoice when the coil is dirty. It just works harder and dies sooner.
Our delivery fleet uses washable intake filters, and one route van runs a K&N air filter. It costs less per mile than disposables, but only if we clean it on schedule. A clogged K&N air filter doesn't announce itself. Neither does a dusty condenser coil. The meter just runs longer and the compressor runs hotter.
Argument 2: The Embraco condensing unit rewards routine checks
Most of our cold storage uses Embraco condensing units, and the freezer line is built around Embraco freezer compressors. I didn't choose them because they're magic. I chose them because they're consistent. Consistent equipment makes maintenance data useful.
The checklist isn't exotic:

- Annually: verify voltage under load and inspect for vibration or line rubbing.
This is not a full maintenance spec. Your equipment manuals and service provider should set exact intervals. But the pattern matters: a consistent baseline and a list of things to inspect before they fail.
On a freezer compressor, a start relay might cost $45. A relay that fails can mimic a dead compressor and trigger a costly misdiagnosis. If nobody checked the relay or contactor during PM, the first sign is an emergency call at 2 a.m. I know which invoice I'd rather process.
Argument 3: Even an ice maker is a small warning system

PM doesn't prevent every failure. It's not a miracle. It changes the odds, and it gives you a baseline so a technician can tell the difference between a dying compressor and a dirty coil.
My recommendation
Looking back, I should have put the PM program in place on day one instead of treating it as a discretionary line item. At the time, I thought service contracts were just paperwork. Invoices changed that.
For procurement, total cost of ownership matters more than price. In refrigeration, TCO always includes unplanned repair risk. Preventive maintenance is really a prepayment for uptime. The best part: it doesn't show up on the compressor schematic. It's a checklist, a fan blade inspection, a coil cleaning, and an honest logbook.
Five minutes of verification beats five days of correction. A condenser coil check is a lot cheaper than a compressor replacement, and the compressor doesn't care about brand loyalty. It cares about airflow, voltage, and clean heat rejection. Give it those, and it'll usually give you back a boring year.
